分析比较我厂过去推行过“维修分片包岗”和“计时维修”两种方式,感到都是弊大于利。为此,我们在考虑两种管理模式的利弊后,采集了它们的优点,从1991年开始实施区域维修与总体协调相结合的管理体制,即以“区域维修与总体协调相结合,计时与包岗并存,劳动报酬与生产车间产、质量总挂钩”的方针,具体措施如下。 1,区域:将全厂设备包括生活设备、公共设施按类别划分为若干个区域;再根据各区域内设备的种类、数量、技术完好状况、复杂系数和设备在生产中的经济主导地位,将不同技术水平的维修钳工和电工编入区域。各区域维修小组对所分配的设备实行四包,即包修、包保养、包故障停机率、包维修费用。 2.职责:各区域维修小组除了完成四包外,每个维修人员还必须根据生产维修的需要,每月拿出30%的工时随时服从机修车间的调配。同时,还要完成设备科下达的各项任务以及设备基础管理工作,如安装、改造、二保、修理、巡回检查、定期检查、重点设备管理等。 3.报酬:机修车间的工资总额与生产车间工人人
